We tend to talk about models as if they have intent, or know things, and are learning from us in real time, and might decide to do something bad with what we give them. That framing makes AI feel like an actor, but it isn’t.

A model is just a function. It takes input, produces output, and that’s it. On its own, it doesn’t have goals, it doesn’t take action, and it doesn’t remember anything unless you explicitly design it to.

If you run the same model in two different environments, you can get completely different behavior. Not because the model changed, but because everything around it did. That’s the part people miss.

Most platforms are very explicit about how data is handled. Whether it’s used for training, how it’s isolated, and what guarantees exist. This is no different than trusting a cloud provider not to mix your database with someone else’s.

If you’re already comfortable putting customer data in the cloud, this isn’t some entirely new leap. It just feels like one.

Where the Real Risk Actually Lives

The real risks in AI systems are a lot less mysterious than people expect. They look a lot like the same engineering problems we’ve always had. Things like giving something access it shouldn’t have, letting it call tools without proper checks,  trusting inputs that shouldn’t be trusted, or not knowing what’s happening inside the system once it’s running.

AI doesn’t invent new categories of failure; it just finds the weak spots faster.

If your system has loose permissions, AI will use them.
If your tools assume good input, AI will break that assumption.
If you don’t have visibility into what’s happening, you’ll feel it pretty quickly.

Be Precise About Risk

The way out of this isn’t to be less concerned, it’s to be more precise. Vague fear doesn’t help. It just slows things down.

When you actually define the risk (what data is accessible, what actions are allowed, under what conditions), you can design around it. You can put real guardrails in place, enforce permissions outside the model, monitor what’s happening, and step in when needed. At that point, it stops being abstract, and it becomes engineering.

Models don’t steal data; systems either protect it or they don’t. Once you see that clearly, the conversation shifts. And that’s usually when teams finally start making real progress.
